Definition
Everyday core values + real actions of each team member in pursuit of the mission (not vague “goals”).
Beliefs → thoughts → words → actions → habits → values → destiny (Gandhi chain). Culture is first principles for decisions, alignment, trust, and knowing what not to do.
Crafting values
Start with the founder: personal values, business-critical values, people you love working with, opposites of people you hate. Values must support and uniquely tie to the mission (Zappos: “Deliver WOW through service”; “Be humble”).
Go deeper than “honesty / integrity / teamwork.” Airbnb wrote values before first hire; first engineer search took months (DNA). Diversity of background, homogeneity of values.
Practices
- Interview for culture fit separately from functional excellence (Airbnb “core values interviewers” outside the function).
- Hire and fire based on values.
- Repeat founding stories (Obama-Os cereal → “serial entrepreneur” / scrappiness value).
- Brand and culture are two sides of a coin — employees are brand evangelists.
- Mission: Airbnb “belong anywhere,” not “cheap hotels.” Champion the mission as table stakes.
Hard decisions: refused Samwer clone acquisition despite pragmatic risk — missionaries vs mercenaries.
Transparency and early hires (Stripe / Pinterest)
Culture ≈ resolution to bandwidth problem as you cannot be in every decision. Early ten hires bring the next hundred. Hire people who finish, care about details, are genuine; often undervalued early-career talent. Onboarding, feedback and written culture scale transparency (Stripe email norms, all-hands decks).
Tradeoff
Culture slows near-term hiring. If you want to flip in a year, ignore culture. If you want a durable company, invest early.
Fortune “best companies to work for” historically outperformed broad indices — soft is hard.
