Leadership

Executive view

Evaluate leaders on outcomes and team health, not heroics: psychological safety scores, decision velocity, ethics escalations handled early, and reusable IP from engagements.

Decision required: Does this leader develop others and leave capability behind—or create dependency?

Technical view

Work topics 33–35 in any order, but complete all three before declaring Stage 6 done. Link people leadership to [Career and capability roadmap](/ai-solution-engineering/career-roadmap); link ethics to [Governance](/ai-solution-engineering/governance).

File leadership artefacts—decision memos, coaching plans, impact notes—in the same pattern library as technical outputs.

Outcome

Primary outcome: You can lead clients and multidisciplinary teams through AI transformation—people, ethics and self-management included.

Secondary outcomes:

  • Coach engineers, data scientists and consultants toward clear decisions and growth
  • Staff and shape AI teams with realistic skills mix and career paths
  • Escalate ethics, sustainability and inclusion issues before they become incidents
  • Operate personal systems that preserve deep work, energy and learning compounding

Stage 6 does not require a formal management title. It requires leadership behaviours visible to clients and peers.

Topics in this stage

  1. Leadership and People Management — Coaching, feedback, staffing AI teams, performance, psychological safety, leading without authority

  2. Ethics, Sustainability and Social Impact — Ethics cases, environmental cost of AI, inclusion, dual-use, workforce impact

  3. Personal Effectiveness — Time systems, pattern library, deep work, energy management, learning loops

Deepen organisational prioritisation with Leadership Direction and Priorities and Leadership: How to Set Direction and Priorities. Build sustainable talent systems with People and Organisational Capability and Leadership: Develop People and Organisational Capability. Treat culture as an operating system with Exceptional Culture and Leadership: Create an Exceptional Culture.

Entry criteria

Start Stage 6 when all of the following are true:

  • Stages 1–3 foundation complete (business, AI/data, architecture)—or equivalent experience documented.
  • Stage 4 trust topics understood at reference depth (security, privacy, governance, LLMOps)—you can escalate ethics issues credibly.
  • Stage 5 exposure to delivery, stakeholder management (27–28) and at least one commercial/ops topic (29–32).
  • You are leading—or imminently leading—a workstream, squad or client relationship with multiple disciplines.

Minimum entry artefact: one-page retrospective on a programme where people, ethics or personal overload blocked outcomes.

Exit criteria

Declare Stage 6 complete only when all exit checks pass:

Artefacts (minimum set)

ArtefactSource topicPass test
Team skills matrix + staffing plan33Gaps named; hiring or upskill actions dated
Decision memo (real or practice)33Options, criteria, decision, dissent recorded
Coaching plan sketch33One direct report or mentee with goals
Ethics / impact note34Stakeholders harmed; mitigations; model-size justification
Accessibility or inclusion requirement set34Testable, not slogan
Weekly priority card + decision journal entry35Used for one real week
Personal pattern library entry35Problem, architecture, failure mode, metric

Knowledge checks

  • Answer ≥12/15 questions from topic 33 without notes.
  • Explain one ethics negative case and one leadership negative case with numbers or concrete impact.
  • Describe your deep work and learning loop system in under 5 minutes.

Behavioural checks

  • Facilitated one difficult decision or feedback conversation (documented).
  • Escalated one ethics or sustainability trade-off before go-live—or documented why tier-low exempt.
  • Reused one pattern or template from a prior engagement on a new opportunity.

Stage 6 in the learning journey

Stage 6 is not optional for senior AI Solution Engineer profiles. Technical depth without leadership produces brilliant individual work that does not scale across clients or teams.

Topic sequencing guidance

OrderRationale
33 → 34 → 35Default: people first, then values, then sustainability of self
34 → 33 → 35If programme is in ethics crisis or launch gate
35 → 33 → 34If burnout or chaos is blocking all other growth

Spend minimum one week reference depth per topic—5500+ words each is intentional, not skim material.

Entry paths from Stage 5

You may arrive from commercial delivery (29–32) with strong ops and weak people skills—or from stakeholder/communication topics (27–28) with influence but weak ethics depth. Use the entry retrospective to choose emphasis:

  • Frequent team conflict → start 33
  • Regulatory or reputational sensitivity → start 34
  • Repeated reinvention → start 35

Failure modes — Stage 6 incomplete

Hero lead

Symptom: Lead solves every technical deadlock; team waits for answers.

Impact: Bus factor 1; no growth; leader burnout.

Fix: Decision memos assigned to seniors; coaching on options not answers; topic 33 delegation frameworks.

Ethics washing

Symptom: Slide says "responsible AI"; no impact note; largest model always on.

Impact: Incident; regulator question; employee distrust.

Fix: Topic 34 impact notes in gate pack; model routing policy; link Governance.

Toxic velocity

Symptom: Praise for weekend crunches; psychological safety collapses; eval results hidden.

Impact: Quality cover-ups; attrition; client audit finds gaps.

Fix: Safety to report bad evals; topic 33 psychological safety; topic 35 energy boundaries.

Consultant dependency

Symptom: Client cannot run without external team; no knowledge transfer.

Impact: Margins erode; credibility damage; ops refuses handoff.

Fix: Coaching client staff; pattern library shared; exit criteria in SOW (Stage 5 link).

Personal chaos

Symptom: No priorities; reactive email; patterns not filed; same mistakes repeated.

Impact: Senior IC plateau; missed strategic opportunities.

Fix: Topic 35 weekly priority card, decision journal, pattern library discipline.

Avoidance leadership

Symptom: Leader avoids conflict between security and delivery; "offline" forever.

Impact: Launch gate explosion; blame culture.

Fix: Time-boxed spikes; decision criteria; escalate with memo—topic 33 + 27 stakeholder link.

Stage 6 and the competency test

After topics 33–35, complete the Competency test and review Core deliverables. The test assumes you can integrate leadership with prior stages—e.g. ethics note referencing governance tier; staffing plan referencing FinOps run-rate skills.

Operating rhythm for Stage 6 study

WeekFocusOutput
1Topic 33 Learn + primary exerciseDecision memo + skills matrix
2Topic 33 stretch + real feedback conversationCoaching plan update
3Topic 34 Learn + impact noteEthics artefact for practice use case
4Topic 35 systems + pattern entryPriority card habit; one pattern filed
5Exit checklist + competency test prepGap list closed

Adjust if studying part-time—maintain artefact-per-week minimum.

Relationship to firm leadership roadmaps

Stage 6 topics align with—but do not replace—firm leadership curricula:

Learning Map topicRoadmap / article depth
People managementPeople and Organisational Capability
Culture and safetyExceptional Culture
DirectionLeadership Direction and Priorities
Future capabilityBuild Future Capability
Professional services leadershipExceptional Professional-Services Leadership
Career progressionCareer and capability roadmap

Use Learning Map for AI engagement context; use roadmaps for firm-wide leadership craft.

Handoff to practice

Stage 6 complete practitioners should:

  • Run steering or working groups with decision logs
  • Mentor junior AI Solution Engineers on map topics 1–20
  • Challenge unsafe RFP language and vendor demos (Stage 5 link)
  • Publish patterns internally (architecture, ethics, commercial)—subject to client confidentiality
  • Plan career using Career and capability roadmap next role requirements

Stage 6 integration with Stages 1–5 — leadership moments by stage

StageLeadership momentTopic
1–2 DiscoveryChallenge unsafe business AI hype34 ethics
3 ArchitectureResolve senior deadlock on build/buy33 decision
4 TrustEscalate when team wants to skip DPIA34 + 33
5 CommercialRefuse 100% accuracy in RFP30 + 34
5 Ops handoffEnsure BAU team treated with respect33 coaching
6 CapstoneCompound patterns across engagements35

Stage 6 is not separate from delivery—it is how you show up in every stage.

Competency integration matrix

Competency test domainPrimary Stage 6 topic
People and teams33
Ethics and society34
Professional discipline35
Integrated scenarioAll three

Prepare one story each that references artefacts—not anecdotes without evidence.

Extended failure mode — ethics washing at scale

Symptom: Firm-wide responsible AI principles launched; projects unchanged; largest models default; no impact notes in gates.

Impact: Regulator selects firm programme for review; client asks "where is your impact note?" in steerco—blank stare.

Fix: Stage 6 exit artefacts mandatory in QA checklist; spot audit 10% programmes; partner reinforcement.

Numbers: Remediation programme £2m internal cost example from industry peer benchmark—cheaper to train at Stage 6 depth upfront.

Topic 33 answers: Can you lead humans to deliver AI safely and on time?

Topic 34 answers: Should we build this—and at what cost to people and planet?

Topic 35 answers: Can you sustain excellence for years—not one heroic engagement?

Missing any leg: team burns out (no 35), harm surfaces (no 34), or delivery chaos (no 33).

Stage 6 exit checklist

  • I completed reference depth on topics 33, 34 and 35
  • I produced all minimum artefacts with pass-test quality
  • I answered ≥12/15 questions on topic 33 from memory
  • I explained one ethics and one leadership failure mode with specifics
  • I facilitated or documented a difficult decision or feedback conversation
  • I reused a pattern from a prior engagement
  • I am ready for the Competency test
